The Convenient Fiction
Growth-stage companies believe optimization is something you do—frequently, visibly, to prove you’re paying attention. Dashboards refresh hourly. Budget meetings happen weekly. When something looks off, you adjust. Move fast. Iterate.
The assumption seems reasonable: if something isn’t working, change it.
But many organizations never ask the harder question: Do you actually know what’s working?
The Aletheos Truth
If you haven’t rigorously investigated your ad spend, you’re likely wasting money. And the smaller your budget, the less you can afford that ignorance. Ad spend optimization starts with understanding what your dollars actually do.
An education startup came to us with a $12 million annual paid advertising budget spread across Google Ads and Facebook. They were adjusting spend weekly—sometimes multiple times per week—based on what the dashboards suggested. Sales weren’t closing at expected rates. Leads felt thin. The natural response was to shift dollars, test new audiences, tweak creative.
The problem wasn’t their instincts. It was that they’d never investigated whether their instincts matched reality.
What Investigation Revealed
When we analyzed their data, we found $4.8 million in inefficiencies—40% of their total budget. But the causes were specific to their situation, not universal laws of advertising.
Finding 1: Lag patterns varied by population. This startup was partnered with several universities, each representing a distinct population being advertised to. The company had assumed these cohorts would perform identically and allocated budgets accordingly. They didn’t. Different university cohorts exhibited different response times to budget changes—some showed autocorrelation periods of roughly 30 days, others closer to 90. Their budget adjustment frequency was overwriting signals before they could be measured. But these specific durations were unique to this business, its populations, and its sales cycle. They are not transferable benchmarks.
Finding 2: Market saturation created a ceiling. Beyond a certain spend threshold, lead volume increased but lead quality collapsed. The sales team worked harder to keep up, but conversions didn’t follow. In this case, the addressable population within each university cohort had a finite ceiling—they were reaching the same prospective students repeatedly, not new ones. More dollars didn’t mean more reach; it meant diminishing returns.
Finding 3: Attribution was broken—but existing variation made analysis possible. Standard Marketing Mix Modeling assumes clean data: a primary key linking every lead from ad impression to closed deal. This client didn’t have that. Leads entered the CRM without source attribution. Conversions couldn’t be traced back to originating campaigns.
We couldn’t rebuild their data infrastructure in time. They were losing money daily and needed answers now.
However, the client had made a prior decision that proved useful: they had varied their channel allocation across university cohorts as a kind of informal A/B test. Some cohorts received all Google Ads spend. Others received all Facebook. Others got a mix. The intention behind this was sound, but frequent adjustments based on gut feel meant no consistent signal could emerge.
We leveraged this existing variation. By measuring aggregate conversion rates against aggregate spend for each cohort type, we could approximate return on ad spend without direct attribution. Time series analysis revealed the lag patterns.
The Recommendations
We didn’t tell them to spend less. We told them to stop adjusting before they could measure.
For this client, that meant:
- Cool-off periods aligned to the lag patterns we’d identified in each cohort. Leave the budget alone long enough to see what it actually does.
- Spend caps indexed to lead quality, not just volume. Stop before saturation degrades returns.
- Patience where the data supported it—but reallocation where it didn’t. Some cohorts weren’t lagging; they were underperforming. The answer there wasn’t waiting. It was moving dollars elsewhere.
The client implemented the recommendations within a month. Results showed within weeks. The CFO, brought in specifically to rationalize spend, questioned the methodology—as he should have. We provided the cohort breakdowns, the autocorrelation analysis, the quality degradation curves. The evidence held.
Why This May Not Apply to You
These findings were specific to this engagement. They are not universal truths about advertising.
Your lag patterns will differ. Sales cycles vary by industry. A B2B enterprise sale has different dynamics than e-commerce. An education startup converting prospective students at partner universities has different dynamics than a SaaS company converting IT buyers. The 30-90 day windows we observed here may not exist in your business—or they may be longer, or shorter, or nonexistent.
Your saturation point will differ. This client operated with finite populations at each partner university. If your market is broader, or your targeting is less saturated, you may not hit the same quality decay curve. Or you may hit it sooner.
Your data may not support this methodology. The analysis we performed was only possible because the client had pre-existing variation in their channel allocation across cohorts. Without that structure—or without sufficient volume to detect patterns—the same approach may not yield actionable results.
What transfers is the principle, not the prescription: investigate before you optimize.
The Stakes Scale Differently
For a company with a $12 million budget, 40% inefficiency means $4.8 million in waste. That’s significant, but survivable. They had runway.
For a smaller business spending $100,000 on ads, the same inefficiency rate means $40,000 gone—potentially the difference between growth and closure. The margin for error approaches zero.
Enterprise waste is expensive. Small business waste is existential.
The smaller your budget, the more critical it is to understand exactly what each dollar does. You cannot afford to spend blind.
The Montana Principle
In this case, the irrigation metaphor applied.
You don’t check if a seed has sprouted by digging it up every morning. Irrigation schedules aren’t set based on yesterday’s weather—they account for soil composition, root depth, the long arc of the growing season. A rancher doesn’t panic when the pasture looks thin in early spring. They know the timeline. They trust the process. They wait.
For this client, that patience was part of the answer. Their adjustments were happening faster than their data could respond.
But patience isn’t always the answer. Sometimes the field is wrong for the crop. Sometimes the water is going to the wrong place entirely. The discipline isn’t in the waiting—it’s in knowing when to wait and when to act. That knowledge only comes from investigation.
The Call to Action
The question isn’t whether you need ad spend optimization. It’s whether you’ve done the work to understand what optimization actually means for your business.

The specific answers will be different for every business. But the cost of not asking is the same: money spent without understanding, adjustments made without evidence, optimization that optimizes nothing.
You can afford to investigate. You cannot afford not to.
